What Store to Open in Ukraine: Choosing a Retail Niche
There is no universal «most profitable» niche for a store. For small retail, a more promising category is one where you can confirm demand, regularly return the money invested in stock, quickly replenish fast-moving items, and avoid holding excessive inventory.
This is especially important for Ukraine. Buyers remain price-sensitive, spend a significant share of their budget on basic needs, shop online more actively, and use delivery. At the same time, everyday goods are still mostly bought in physical stores. Therefore, two models remain viable: a local store for frequent and urgent purchases, and a specialized store that sells across Ukraine through a website and marketplaces.
Which niches to consider first
Current data from the Ukrainian market shows increased interest in pet products, long-shelf-life food products, tools, repair and construction materials, motorcycle parts, garden products, welding and soldering materials. Specialized beauty retail, convenience stores, and the market for verified used equipment are developing separately.
This does not mean you should choose the category with the highest growth in orders. Market growth shows that demand exists, but it says nothing about your margin, competition, inventory cost, or access to suppliers.
First, define the demand model
For a small store, it is more useful to understand why people should regularly buy this exact product.
Repeat purchase
Pet food, litter, coffee, tea, care products, electrodes, drills, and other consumables run out. If the customer is satisfied with the product, price, and service, the store has a reason to receive the next order without having to search for a new buyer again.
Urgent local need
A light bulb, tap, fitting, pet food, groceries, drill, or automotive consumable is often needed today. For such products, the proximity of the store may be more important than the lowest price on the internet.
Search for a specific item
Spare parts, components, professional tools, and specialized materials are often searched for by model, article number, specifications, or compatibility. Here you can work with a small physical outlet or warehouse and sell a long assortment online.
A product that requires expertise
Professional cosmetics, equipment, tools, repair products, and some pet products sell better when the salesperson helps choose the right product. This format allows a small specialized store to compete not by the number of products, but by the quality of the assortment and consultation.
How to evaluate a niche before opening a store
1. Define the specific customer
«Tool store» is too broad a definition. It is much more useful to formulate it as: power tools and consumables for home repair; equipment for tradespeople; welding components; tools and spare parts for garden equipment.
The more accurately the audience is defined, the easier it is to form the starting assortment and understand who the store will actually compete with.
2. Check demand separately for your region
For an offline store, nationwide demand in Ukraine has limited value. The store needs buyers in a specific area.
Check several different product terms in Google Trends, set Ukraine, and look at the dynamics over a long period and differences between regions. Google Trends shows relative search interest, so it should be used to compare categories and seasonality, not as the exact number of potential buyers.
For a physical location, additionally check competitors within the radius that the buyer is actually willing to cover for such a product. For groceries, this may be several blocks; for a specialized spare part, it may be the entire city or region.
3. Calculate the economics of one purchase
Markup alone does not show much. To compare niches, calculate how much remains after the costs that arise from a specific sale.
Contribution of the sale to covering costs = sale price − cost price − variable costs.
Variable costs may include acquiring, marketplace commission, packaging, part of delivery costs, cash-on-delivery expenses, returns, and other costs of a specific channel.
A product with a high markup may be worse than a product with a lower markup if the first one sells once every few months and constantly keeps money tied up in stock.
4. Calculate how much money will remain on the shelves
Inventory is one of the main investment items in retail. Excess stock takes away working capital, while shortages of fast-moving items create lost sales. Modern retail management systems recommend regularly tracking product sales speed and adjusting repeat purchases based on actual data.
Inventory turnover = cost of goods sold ÷ average inventory cost.
The indicator should be compared within one category and over time. Normal turnover speed will be different for groceries, equipment, and seasonal goods.
5. Check the supplier before forming the assortment
Ask at least several suppliers about:
- the minimum order amount;
- whether fast-moving items can be purchased individually or in small batches;
- the real time from order to receipt;
- whether the supplier maintains permanent stock;
- payment terms and the possibility of deferred payment;
- rules for returning defective goods;
- warranty terms;
- product documents;
- whether the purchase price depends on the exchange rate;
- whether rare items can be obtained for a specific customer order.
A niche with a moderate margin and stable supply may be safer than a category with a high markup where every replenishment requires buying a large batch.
6. Check how the product is bought: offline or online
The behavior of Ukrainians differs significantly by category. Everyday groceries and household goods are bought offline more often, while electronics, gadgets, and products that are convenient to compare by specifications are actively ordered online. Marketplaces have become a familiar product search channel, while social networks more often act as a source of information and recommendations than as the main place where purchases are completed.
Therefore, the question should not be «offline or online», but «which part of the purchase is more convenient for the customer to complete in each channel».
7. Check the regulation of the category
Before purchasing goods, you need to check the requirements for business registration, RRO/PRRO, documents, labeling, warranty, and the specific product category. Excise goods and some regulated categories have additional requirements. The conditions for using RRO/PRRO also depend on the entrepreneur's business format.
Comparison of niches for a small store
The assessment below is relative. It is needed for initial selection and does not replace the calculation of a specific store.
| Niche | Repeat purchases | Inventory need | Online potential | Dependence on location | Main risk |
|---|---|---|---|---|---|
| Convenience store | Very high | Medium / high | Low | Very high | Poor location, write-offs |
| Pet products | High | Medium | High | Medium | Overly broad assortment |
| Tools and repair consumables | Medium / high | Medium | High | Medium | Slow-moving specialized items |
| Garden, vegetable garden, greenhouse | Medium | Medium | High | Medium / high | Seasonal leftovers |
| Auto and motorcycle parts | Medium | Medium / high | Very high | Low / medium | Compatibility errors, large catalog |
| Welding and soldering | High for professional customers | Low / medium | High | Low / medium | Technical expertise required |
| Coffee, tea, spices, nuts, and other long-shelf-life food products | High | Low / medium | High | Low | Delivery for a small order |
| Specialized beauty store | High | Medium | High | Medium | Competition and product authenticity |
| Refurbished and used equipment | Low | Medium / high | High | Low | Technical condition and warranty |
| Household goods store near home | Medium / high | Medium | Low / medium | High | Competition with large chains |
1. Convenience store
A small grocery store remains a workable model where people regularly buy groceries, drinks, hygiene products, and small household goods close to home. Ukrainian chains continue to develop compact formats for quick everyday purchases, and consumer behavior research confirms the strong role of physical stores in this category.
Where the model has a better chance: a residential area, suburb, small town, or settlement where the nearest large supermarket does not cover all daily needs.
What is important: do not try to recreate a supermarket assortment. The core should consist of goods that are actually bought in this location several times a week. The assortment should be adjusted based on sales.
Main risk: location. If customer traffic is insufficient, a wider assortment and good renovation will not fix the situation.
2. Pet products
A pet store has a strong basis for repeat sales: food, treats, litter, and care products need to be bought regularly. The Ukrainian online market shows noticeable activity in this category, and large pet chains continue to open physical stores. This confirms demand, but also means stronger competition.
For a small outlet, it is more practical to build the assortment around regularly consumed products. Rare accessories, large beds, specific equipment, and expensive items can be brought in by order.
A good starting model: food + litter + hygiene + harnesses and leashes + a small selection of toys and care products.
Main risk: buying several items for all possible animals, brands, flavors, and package sizes and ending up with a large stock with low turnover.
3. Tools, plumbing, electrical goods, and repair consumables
This is one of the most interesting categories for a regional store. Ukrainian online sales data shows demand for tool spare parts, drills, discs, plumbing components, sockets, pumps, water heater components, paints, and other repair goods.
A small business does not have to open a universal construction store. A stronger model is often a compact repair materials store that stocks what a tradesperson or homeowner needs to quickly buy during work.
For example: fasteners, discs, drills, sealants, installation materials, sockets, cable, fittings, taps, consumables for tools.
Main risk: a long assortment. Rare and expensive items are better supplied by order, while stock should be invested in what moves regularly.
4. Products for gardens, vegetable gardens, and greenhouses
A less obvious but interesting niche for Ukraine is seeds, seedlings, soil, substrates, agrofiber, irrigation systems, garden tools, and components. Prom data shows active growth in online orders for garden plants and soils, which means that buyers are already ready to order part of this assortment remotely.
Such a garden format can be especially logical for a small town, suburb, or area with a large share of private housing.
The assortment should be divided into two parts: seasonal goods and consumables that are purchased additionally during the season.
Main risk: ending the season with goods that store poorly or lose relevance. For each item, you need to determine before purchasing what to do with it if demand is weak.
5. Auto and motorcycle parts
Spare parts have an important advantage: the buyer often searches for a specific part, not for a nearby store. This allows you to combine a small retail outlet or warehouse with sales across Ukraine.
Specialized segments look especially interesting. Ukrainian marketplaces record growth in orders for engine parts, electrical equipment, drivetrain components, suspension parts, and other motorcycle parts.
For a small store, it is more reasonable to choose a direction: specific car brands, motorcycle equipment, consumables, auto electrics, lighting, batteries, or components for a specific class of equipment.
Fast-moving goods are kept in stock. The long catalog is sold by order.
Main risk: compatibility errors. A clear structure of article numbers, brands, specifications, and equivalents is needed.
6. Welding, soldering materials, and professional consumables
This is an example of a narrow niche that is easy to miss when searching for «popular products». At the same time, Ukrainian data shows active demand for fluxes, solder, electrodes, welding wire, nozzles, tips, torches, and other components.
The advantage of the model is that a significant part of the assortment is compact, suitable for delivery, and regularly consumed by professional users.
The store can be located near workshops, an industrial zone, a construction market, or operate mainly online.
Main risk: without product knowledge, it is difficult to form the assortment and advise customers. Here, the specialization of the owner or salesperson is especially important.
7. Coffee, tea, spices, nuts, and other long-shelf-life food products
For a small online store or compact specialized outlet, products that are bought regularly and are relatively easy to store and ship are interesting: coffee, tea, cocoa, chocolate, spices, nuts, dried fruit, snacks, and confectionery ingredients. These are the types of products included in categories with growing orders on Ukrainian marketplaces.
Here you can work with two audiences at once: end customers and small coffee shops, confectioners, offices, and other business clients.
Main risk: delivery economics. A small order may become unprofitable for the buyer because of shipping costs. For Ukrainian e-commerce, this remains a noticeable barrier.
Practical solutions include product sets, larger package sizes, pickup, and free delivery only from an order amount where its cost is already built into the economics of the order.
8. Narrowly specialized cosmetics and care store
Opening another universal cosmetics store next to large chains is risky. Another model is to specialize in a specific need: professional hair care, Korean cosmetics, products for professionals, a certain care category, or a limited range of brands.
Ukrainian beauty retail is developing specifically toward specialization, expert selection, and separate formats. In particular, large players are expanding professional and Korean assortments.
For a small cosmetics store, this means that competing by catalog width is difficult. A more realistic strategy is to cover one group of needs well.
Main risk: strong price competition and the need to confirm product origin. Ukrainian buyers actively compare offers across platforms and have become more price-sensitive.
9. Refurbished and verified used equipment
A separate model is forming around verified used smartphones, laptops, and other equipment. Large Ukrainian sellers are developing trade-in and sales of refurbished devices, which moves part of the secondary market into a more systematic format.
A small store can specialize in a certain equipment category and combine sales with diagnostics, setup, accessories, or repair.
Here it is not enough to simply buy cheaper and sell for more. For each unit, you need to know its condition, configuration, serial number, inspection history, and warranty terms.
Main risk: defects and warranty claims. Competent diagnostics and a margin reserve for service costs are needed.
10. Household goods near home
A household goods store can work where people regularly need batteries, lamps, bags, kitchen smallware, cleaning products, household consumables, and simple tools.
But this is already a highly competitive category. Ukrainian buyers actively use discounters, and large chains have significantly greater purchasing power.
Therefore, opening a universal «1000 small things» store is worth doing only after checking the specific location. A safer model is a compact assortment of goods that residents of the area lack.
Autonomy products are better added to an existing niche
Power stations, batteries, inverters, stabilizers, uninterruptible power supplies, and other energy equipment have significant demand in Ukraine. At the same time, demand for individual items can change sharply depending on the power supply situation. Ukrainian online sales data shows the significant role of these categories, especially among expensive installment purchases.
For a small entrepreneur, it is safer to use them as part of a store for equipment, electrical goods, tools, or household products. Then a drop in demand for one category will not leave the entire business dependent on one external factor.
Which stores should not be opened without a clear advantage
Universal clothing store
The product quickly multiplies by sizes, colors, models, and seasons. Part of the money remains in incomplete size ranges, while online sales create additional exchanges because of size. If you enter fashion, it is better to have a specific specialization and a clear customer.
Standard new electronics store
It is easy for a buyer to compare one smartphone or laptop model across dozens of stores. For a small seller, this means price competition with large chains, marketplaces, and importers. A more practical model is specialization, refurbished equipment, components, accessories, or service.
Universal cosmetics store
The category has repeat demand, but large chains already offer a wide assortment, private labels, loyalty programs, online stores, and fast delivery. A small business needs narrow specialization.
Large children's store
Buyers are relatively less likely to save on children's goods, as Ukrainian studies confirm. The problem lies in the economics of the assortment: clothing, shoes, toys, strollers, baby products, and creative goods have different purchase cycles and require significant stock.
For a small business, it is more logical to start with a specific category.
Alcohol store
Stable demand does not automatically make this niche attractive. Retail trade in alcoholic beverages has separate licensing and regulatory requirements, so the economics must be calculated only after checking all operating conditions for the specific outlet.
Store of one trending product
Power banks, generators, a specific gadget model, or a seasonal product can sell very quickly at the peak of demand. The problem arises when an entrepreneur buys a large batch after the price has already risen and receives it when the market is already saturated.
A trending product is better used as part of the assortment, not as the foundation of the entire business.
Which store to choose depending on your situation
If starting capital is limited
It is worth first testing categories where you can start with relatively small stock and replenish goods in small batches:
- coffee, tea, spices, and other specialized long-shelf-life food products;
- soldering and welding materials;
- a narrow assortment of professional cosmetics;
- separate groups of regularly consumed pet products;
- repair consumables.
If the store will be in a small town or village
It is worth checking local demand for:
- garden, vegetable garden, and greenhouse products;
- tools and repair materials;
- motorcycle parts;
- household goods;
- pet products;
- everyday groceries.
In such niches, it is often important for the buyer to get the needed product today instead of waiting for delivery.
If the outlet will be in a residential district of a large city
The main purpose of an offline store is frequent purchases close to home. Therefore, first check a small-format grocery store, pet products, a narrow beauty format, and everyday goods.
If you plan to sell across Ukraine
Products that are easy to identify, store, pack, and deliver are better suited:
- auto and motorcycle parts;
- professional consumables;
- tools and components;
- specialized cosmetics;
- coffee, tea, spices, and other long-shelf-life food products;
- refurbished equipment.
If you know a specific professional field well
This may be a more important advantage than the size of the market. A mechanic better understands which consumables service stations need. A repair technician knows typical spare parts. A hairdresser understands professional care. A welder knows consumables and equipment.
In such cases, it is worth testing a store around a need you already understand, rather than looking for an abstract «trendiest» category.
Online store or physical outlet
A mixed model is increasingly common in Ukrainian retail. A buyer can find a product online, check specifications and reviews, and receive it by delivery or pick it up at a physical location. Current studies show that online shopping has become a familiar part of Ukrainian behavior, but everyday goods retain a strong offline model.
Offline is especially important for frequent, inexpensive, and urgent purchases.
Online is especially important for a large assortment, products with clear specifications, and sales beyond your city.
A combination of channels is appropriate if part of the assortment needs to be close to the buyer, while the rest can be sold from a warehouse or by order.
In such a model, it is critical to have one up-to-date stock balance. If the last unit has been sold in the store, the website or marketplace should not continue accepting orders for it. Centralized inventory control across channels is a basic practice of omnichannel retail.
Do not start with your own large online store
At the stage of testing a niche, getting real orders is more important than investing in a complex website.
For testing, you can use a marketplace, a simple catalog, or a small website. Prom and Rozetka remain among the most visited Ukrainian trading platforms, so they can be used as one of the channels for checking demand.
Social networks should be used to showcase products, provide consultations, publish content, and work with the audience. Building the entire sales model only around Instagram is risky: current studies show that Ukrainians complete online purchases much more actively through specialized trading platforms.
How to test a niche before renting premises
- Choose a narrow segment. Not «repair products», but, for example, plumbing components and consumables.
- Find several suppliers. Get real purchase prices and replenishment terms.
- Build a test assortment. Choose several dozen items that represent the buyer's main needs.
- Calculate the economics. Account for cost price, payment, platform commission, packaging, delivery, and possible returns.
- Check search interest. Look at the dynamics and regions in Google Trends.
- Check competitors. Compare prices, assortment, delivery terms, reviews, and the number of sellers on marketplaces.
- Launch real sales with a small batch. Do not draw conclusions from likes, views, or surveys of acquaintances.
- See which goods need replenishment. These should receive a larger share of the next purchase.
- Only after that should you assess the need for a physical store.
How to form the first product stock
You do not need to buy the same quantity of every item. Divide the future assortment into three groups.
Core stock
Goods whose absence makes the store incomplete. For example, popular pet food package sizes in a pet store or the main types of electrodes in a welding materials store.
They should always be in stock and replenished quickly.
Test stock
New brands, colors, models, and secondary items. They are purchased cautiously and increased only after sales confirm demand.
By order
Expensive, large, or rare goods that the supplier can quickly ship after receiving a customer order.
This approach reduces the amount of money tied up in stock and allows you to show the buyer a wider assortment without needing to physically store every item.
What to monitor after launch
The first sales are needed not only to receive revenue. They should show where to direct the next purchase.
At minimum, monitor:
- sales of each product item;
- stock balance;
- gross result;
- sales speed of the received batch;
- number of days without sales;
- frequency of fast-moving items being out of stock;
- returns;
- seasonality;
- average purchase amount;
- result by channels: store, website, marketplace.
Sell-through = number of units sold ÷ number of units received × 100%.
This indicator helps you understand what share of the purchased batch has already sold. It is used to decide whether the product should be reordered, kept at the current level, or discontinued.
International retail practice also recommends regularly reviewing fast-moving and slow-moving goods, repeat orders, and future purchases instead of waiting for a major inventory count at the end of the season.
How to organize accounting for a new store
It is better to set up product accounting before the first large purchase. When goods are already lying in the warehouse without article numbers, specifications, and properly recorded receipts, correcting the database is more difficult.
In Torgsoft, you can track the movement of goods from receipt to sale, return, write-off, and transfer, control the quantity and cost of stock, and analyze inventory turnover.
After launch, in the «Warehouse Status» form, you can check the actual quantity of goods and the value of stock. For items that have not sold for a long time, there is «Dead Stock Analysis».
When sales history has already accumulated, the «Automatic Warehouse Stock Calculation» option can determine recommended minimum and maximum stock balances based on sales and supply times. This helps manage fast-moving goods separately and avoid accumulating excess stock.
For equipment and other goods where a specific unit needs to be tracked, warranty goods accounting by serial numbers is available. The program stores the serial number, sale date, buyer, and warranty period.
If the store sells both offline and on the website, «Synchronization with an online store» allows you to work with products, prices, stock balances, and orders in one system. Torgsoft also supports integrations with Prom.ua and Rozetka.ua.
Checklist before the final choice of niche
- I can describe the customer of this store in one sentence.
- I know what regular or urgent need the product solves.
- I have checked demand in my region.
- I know the main offline and online competitors.
- I have offers from several real suppliers.
- I have calculated the contribution of a sale after variable costs.
- I know how much money needs to be invested in starting stock.
- I know which goods I will keep in stock and which I will bring in by order.
- I know the replenishment time for fast-moving items.
- I have checked the legal requirements for my product category and payment methods.
- I have determined where it is more convenient for the customer to buy this product: in the store, on the website, or on a marketplace.
- I have calculated the delivery economics.
- I can test demand with a small purchase.
- I have a system for tracking sales and stock balances from the first day of operation.
If there are no answers to several points, it is too early to rent premises and make a large purchase. First, these gaps need to be closed.
The practical sequence for a new retailer looks like this: choose a narrow need → check demand → find suppliers → calculate the economics → test a small assortment → identify fast-moving goods → only then increase stock and invest in a physical store.
This exact model reduces the main risk of a new store: investing the main part of the starting capital in a product that the buyer does not actually need.
The old version of the material was used as a list of initial questions about offline, online, and the choice of product category, but its time-bound data and conclusions were not transferred as current facts. The principles of updating, the evergreen approach, and the requirements for practical value were taken from the editorial brief.
